might be hard to lose the weight, then

Why would you ever need to? Overweight people know they're overweight. You saying it doesn't add any new information...
When someone tries to insult me by saying something basically like "you fat". I reply
"Yes, You sure are perceptive!" And then I smile.
Modify an elevator they take regularly, making the overweight light remote controllable. As soon as they step in you flip the switch.
But like the other comment says, telling them won't help them. It only makes them feel bad.
Instead I would ask them if they would be interested in doing sports together because you feel like getting better in shape and think it would be nice to have their company.
It moves the focus away from their weight and towards something positive. Plus, you will get in shape too. Something like that would help me being more healthy as I'm totally not motivated to do sports on my own and if I can help a friend get in better shape that would be an extra plus. Sports also helps mentally, which is the reason I should actually do it more often.
A friend dit this to me when I was deeply depressed. "Hey, I really want to go swimmong but I'm not that good at it and I don't want to do it alone. Want to swim weekly and show me how to be better at swimming?" It really helped mentally and we had a lot of fun.
I can't say everyone welcomes something like this the way I did, I'm just saying it really works for me. Also I'm not overweight so I can't place myself in the shoes of someone struggling with that.
